Plan a CRM implementation around usable sales work, prepared records, representative users and a clear go-live decision.

Implement a CRM by deciding which customer work it must support, preparing the records that work needs, and confirming users can complete ordinary tasks before go-live. Assign owners for data, configuration, user support and the final rollout decision.

Define the first usable release

Trace an enquiry through assignment, customer contact, an open opportunity and a handover after a sale. Include an existing customer with a new request and a colleague taking over an account. At each step, identify who acts and what they need to know.

Keep a short list of launch requirements with observable results. For example, the incoming account owner should be able to find an open customer commitment and its due date. Defer a field, report or automation only when an agreed manual step can support the work. Record who approved the deferral and when it will be reviewed.

Assign the decisions

Name a business owner for process questions, a data owner for migration exceptions, and an administrator or implementation partner for system changes. Include the sales staff and receiving teams affected by those decisions.

Keep a brief log of stage meanings, ownership rules, required information and access exceptions. Record the decision maker and the case used to check each rule.

Name the governance roles

Appoint a data steward to apply and monitor the agreed data governance principles. Those principles cover the availability, usability, integrity, security and compliance of customer data across its lifecycle.

Define the rules for managing master data and choose which applications hold it. Document a data architecture showing the repositories, their relationships, ownership and the flow between systems.

Prepare data and configuration together

Decide which records belong in the first migration. Active customers and opportunities may need relationship checks; historical material needs a clear reason for moving it. Map source columns to destination fields, retain source identifiers and set a route for uncertain matches. A clean file should make records and relationships recognisable without filling gaps with guesses.

Configure the views, stages and permissions needed for the first release. Check a representative import before moving the agreed population, then compare source records with the resulting CRM records and inspect errors. During mapping, check for incorrect or missing values. When planning migration and access, consider the quality and protection of personal information.

Write a migration plan that names the data sources, the mapping, the environments, the extract, transform and load steps, the testing and the cutover. The usual contributors are a data migration analyst, a data migration architect and the data steward.

Create, maintain and test a configuration plan throughout the project, including the configuration data needed to support go-live. Store only the data the key processes need.

An APP entity must take reasonable steps to put practices, procedures and systems in place to comply with the APPs and handle related enquiries or complaints. It must also keep a clearly expressed, up-to-date APP privacy policy.

The policy must describe the kinds of personal information collected and held; how it is collected and held; and the purposes for which it is collected, held, used and disclosed. It must describe how individuals can access and seek correction of their information.

It must explain how individuals can complain about an APP breach and how the entity will deal with complaints; and whether personal information is likely to be disclosed to overseas recipients. If so, it must name the countries where those recipients are likely to be located, if practicable.

Check the workflow with users

Choose participants who cover the work in scope, including enquiry handling, deal progress and handovers. Ask them to complete familiar tasks with ordinary permissions, including an awkward case such as an owner change. Record the task, the obstacle, its consequence and who will resolve it.

Plan training by naming who will deliver it, when it will happen relative to testing and cutover, and which rollout tasks it will cover, such as finding records, updating opportunities, handling handovers and asking for help. Treat user acceptance testing as the organisation's check that its users can go live responsibly and run the business on the new solution, not as an approval of a supplier's work. Use migrated data and day-in-the-life scenarios so participants recognise the cases in front of them.

Allow enough rounds of testing and user acceptance testing for teams to give process feedback and for adjustments to be made. The communication plan should explain why testing is done and how it is scored.

Decide when to go live

Review unresolved issues by their effect on customer work. A cosmetic preference can wait. An enquiry that cannot be assigned, an inaccessible record or a broken handover needs a fix or an agreed temporary route. Confirm who will monitor new work, import exceptions and user questions after cutover.

Specify when staff stop updating the old working register, how changes made during the transition will be reconciled, and who can authorise a return to the previous process if essential work fails. After go-live, sample real records with their owners and check whether the next customer action is clear. Use what you find to adjust the process or training.

Set performance expectations with users and stakeholders before cutover. Behaviour under load should not be mistaken for a broken customer process.
